01. The Mess
User growth had plateaued, and burn was high. The board wanted a pivot, but the team was demoralized and tied to the old legacy codebase.
02. The Surgery
I led a 'clean slate' 2-week sprint to build the MVP of the B2B tool. We deprecating 80% of the old features and re-deployed the core infrastructure to support multi-tenancy.
03. The Cadence
We launched the beta to 10 design partners within month 1. 4 of them converted to paid before the end of Q2.
